One question, broken into a tree. Each level below fully explains the level above — mutually exclusive, collectively exhaustive — and every step down trades judgment for arithmetic, until the leaves are single numbers you pull straight from a report.

How to read every tree here

Three rules, one gradient.

The same discipline is applied to all five frameworks below, so you can compare them like-for-like.

Rule 01 — MECE

Siblings don't overlap.

At every fork, the children are mutually exclusive and, together, cover the parent completely. No double-counting, no gaps.

Rule 02 — Roll-up

Children explain the parent.

A parent is nothing more than its children combined. Fix the leaves and the number above them moves — that's the whole point.

Rule 03 — Gradient

Deeper = easier to measure.

The dot meter shows it: 1 dot = a judgment (indigo), 3 dots = a single number (amber). Argue at the top, act at the leaves.

The frameworks, as trees

Four ways the field measures pipeline quality — then ours.

There's no single anointed standard. These four dominate the RevOps / B2B-sales literature; each is genuinely good at one thing and blind to another. Flip between them, then see how the combined tree folds the best of each into one MECE structure you can operate.

The idea

SAMH — a pipeline must pass four gates: it's enough, it's real, it's moving, and the record is clean. Four pillars, three levels, all leaves are pullable.

Why this one. It keeps the exec clarity of the 3 Questions (framework 4), but splits “real” into Authenticity (the deal is genuine) and Hygiene (the record is genuine) — two different failure modes that the 3-Question view quietly blends. The Authenticity branch is where MEDDPICC's deal evidence rolls up; the Momentum branch is Pipeline Velocity's win-rate and cycle levers. Nothing is invented — it's the four standards, made mutually exclusive.

The one-line operating rule. Score each pillar red / amber / green from its leaves. A pillar is only as strong as its weakest leaf — and pipeline quality is only as strong as its weakest pillar. A 4× pipeline that fails Authenticity or Hygiene is not a 4× pipeline; it's false confidence with a countdown on it.
